From Lead Leakage to Full Pipeline Visibility: A Forensics Firm's HubSpot Build

Black Dog Forensics is a Houston-based digital forensics and expert witness firm serving defense attorneys, private investigators, law firms, and individuals across the U.S. and internationally. Led by founder Cody Breunig and Director of Operations Meagan Hogue, the company provides forensic analysis, expert testimony, and case support across criminal defense, civil litigation, and law enforcement contexts.

As a growing firm, Black Dog operates across a mix of case types and billing arrangements, including direct-hire engagements and public defender funding. Before coming to SonaMation, their sales and lead tracking process was a collection of disconnected tools, spreadsheets, and informal workflows that made it difficult to see where leads came from, which ones were falling through the cracks, and how to scale.


Why They Purchased HubSpot

The Problem Before HubSpot

Black Dog Forensics had a lead tracking problem. Inquiries came in through their website, phone calls via CallRail, and direct emails to team members, but there was no central place to capture and manage them. Different examiners handled their own outreach and sent their own quotes. Meagan was manually triaging leads across email, Slack notifications from Zapier, and spreadsheets, with no reliable way to see the full picture.


Cody described it plainly in their first call with SonaMation:

Before HubSpot, Black Dog was working across:

  • Google Sheets for manual contact tracking

  • Klaviyo for email marketing

  • CallRail for inbound phone tracking

  • Proposify and Quoter (in parallel) for proposals

  • MyCASE for case management and operations

  • Zapier automations pushing notifications to Slack

  • Stripe and LawPay for billing

The result, as Cody put it, was "an absolute hodgepodge of nightmares." Nobody on the team had a shared view of the pipeline, and the process relied heavily on Cody and Meagan personally catching and triaging every incoming inquiry.


Why HubSpot

Black Dog had already purchased HubSpot's Customer Platform (Sales, Marketing, Service, Content, and Operations Hub Pro) before engaging SonaMation. Their marketing vendor, Activate Digital Media, had suggested HubSpot would give them better visibility into lead attribution and campaign performance.

The bigger reason was consolidation. Cody made their goal clear early: "The eventual goal is to make it our sole source of truth for everything in the company." HubSpot wasn't just a CRM choice, it was a bet on a platform they could grow into.

They chose SonaMation specifically because they had worked with HubSpot vendors before who pushed their own agenda instead of listening. Cody said as much on day one: "We have seen the gamut of vendors and contractors for HubSpot, what they say and whether or not they even listen to us."


Industry Pain Points: What Digital Forensics Firms Run Into With CRM

Digital forensics and expert witness firms sit at the intersection of legal services, technical consulting, and case-based billing. That mix creates a set of operational challenges most general-purpose CRM setups are not built to handle. Black Dog hit every one of them, and the engagement was shaped around solving them.


Multiple Client Types, Multiple Sales Motions

Forensics firms rarely sell to one type of buyer. A single firm may take work from defense attorneys, prosecutors, private investigators, corporate counsel, insurance adjusters, public defenders, and individuals. Each one has a different buying process, decision timeline, and funding source.

For Black Dog, direct-hire engagements involve informal proposals followed by a signed retainer. Public defender cases require a funding letter signed by a judge before work can begin, which can take weeks and demands follow-up on a specific timeline. A CRM that treats every deal the same cannot handle this. Black Dog needed two distinct deal pipelines (Direct Hire and Public Defender) with different stages, different automation, and different reporting.


Case Confidentiality and Internal Permissions

Case information at a forensics firm is sensitive by nature. Investigators, examiners, operations staff, and outside counsel all need different levels of visibility. Most firms either over-share (everyone sees everything) or under-share (data lives in personal inboxes). Neither scales.

Configuring HubSpot's permissions model so team members could manage their own pipelines without exposing unrelated case details was an early priority in the build.


Multi-Person Sales Without a Dedicated Sales Team

Forensics firms typically do not have a full-time sales team. Examiners sell their own work because they have the client relationships. Operations staff handle inbound triage. Founders close the bigger engagements. Everyone touches the pipeline, and nobody owns it.

Cody described Black Dog's version: "It's an absolute hodgepodge. A lot of it is me and Meagan, and then a lot of the examiners send out their own quotes because they've worked with those clients forever." Without shared records, total pipeline value, close rate, and attribution are all guesswork.


Inbound Across Three or Four Channels at Once

Most forensics firms get leads through a website contact form, a tracked phone number, direct emails to individual team members, and word-of-mouth referrals. Each channel tends to use a different tool, and few of them talk to each other. The result is the same in every firm we have seen: leads slip through the cracks because nobody is responsible for catching them in a central place.

Black Dog had inquiries coming in through their website, CallRail phone tracking, and direct emails to multiple team members, with no unified intake.


Case Management Systems That Do Not Integrate With CRM

Forensics firms run on legal-specific case management systems like MyCASE, Clio, PracticePanther, or CaseFleet. These tools are built for case operations, billing, and document management, not for commercial pipeline tracking. None of them have native HubSpot integrations.

This forces a choice: either run two parallel systems with no connection (and accept the duplicate data entry), or build a bridge. Black Dog needed the second option. The engagement built a custom Case object in HubSpot to track post-deal activity, communication, and invoicing, allowing the commercial pipeline to live in HubSpot while MyCASE continued to handle case operations.


Long, Unpredictable Sales Cycles

Forensics work often involves a lead reaching out months before they are ready to engage. A defense attorney may inquire when a case is filed but not retain an expert until depositions are scheduled. A public defender may need judicial approval before any work begins. Without a CRM that can hold a lead in a defined nurture stage and surface it at the right time, these opportunities go cold.

Black Dog's lead pipeline now categorizes every disqualified or stalled lead by reason, which gives them a re-engagement list rather than a graveyard.


General HubSpot Pain Points

These challenges are common across companies adopting HubSpot for the first time, regardless of industry:


No Unified Source of Truth

Before HubSpot, lead data lived in multiple disconnected places. Most new HubSpot customers start here: the problem isn't a lack of tools, it's a lack of a single place where everything lives. Black Dog's earliest work with SonaMation was defining what a "contact" and a "lead" meant in their context and setting up the structures to capture both cleanly.


Manual Reporting and No Pipeline Visibility

Meagan spent significant time manually triaging leads and tracking them through email and Slack. The goal she articulated for HubSpot: "I want to see our incoming leads, our turnover, our conversion rate, things like that, and where they are in the pipeline, without having to piece it together myself."


Inconsistent Proposal and Closing Processes

Some team members used Proposify. Others used Quoter. Some sent informal email proposals. Getting everyone aligned on a standard process, documented in HubSpot through deal pipelines, playbooks, and automated follow-up sequences, was a significant part of the sales strategy work.


No Lead Attribution

Cody knew leads were coming from the website, CallRail, direct emails, and referrals, but couldn't easily see which sources were converting and at what value. Building attribution tracking into HubSpot, combined with existing CallRail and Google Ads integrations, was a key RevOps objective.

  • Reporting dashboards for sales pipeline, deal velocity, lead source, and case type revenue breakdown

  • Clay ICP data enrichment: 100+ ideal-profile contacts imported and segmented for outbound

  • CallRail integration feeding inbound calls directly into the lead pipeline

A note on customization: Cody and Meagan flagged this as one of the things that surprised them most about the engagement.



Key Outcomes

Black Dog Forensics went from zero pipeline visibility to a fully operational lead-to-close system, with every inbound channel tracked, every lead categorized, and every deal attributed. The metrics below reflect activity captured in HubSpot during and after onboarding. Some deals closed during the early weeks of the engagement were processed outside HubSpot as the team was still adopting the platform. With the system now fully in place, every deal is being logged.


Pipeline and Revenue

  • 258 total leads tracked in HubSpot since launch

  • 35 associated deals created from the pipeline

  • $49,480.25 in closed won revenue tracked through HubSpot

  • 18.2% overall lead-to-deal conversion rate

  • Average time to first touch: 17.8 hours (Meagan's leads average 17.1 hours)


Funnel Visibility

  • 3,609 total contacts created in the CRM

  • 3,583 contacts progressed to the Lead lifecycle stage (99.28%)

  • 116 Sales Qualified Leads tracked through the qualification pipeline

  • 79 Opportunities created

  • 62 contacts reached Customer status

  • Average time to complete the full lead journey: 12.9 hours


Lead Intelligence: Knowing Why Leads Don't Convert

One of the most immediate wins was visibility into disqualification. Before HubSpot, lost leads simply disappeared with no record of why. Now every disqualified lead is categorized, giving the team data they never had before:

  • 253 leads processed through the qualification pipeline

  • 48 Qualified leads actively in the pipeline

  • 205 Disqualified leads, broken down by reason: No Response, Not a Fit, Not a Good Fit, Budget Constraints, Business Phone Call Only, and Technical Limitations

That breakdown matters. It tells Black Dog which lead sources are generating low-quality inquiries, which objections are most common, and where their ICP targeting needs refinement. None of that was visible before.


Team Activity

  • 5,484+ emails sent through HubSpot by Meagan and Cody combined

  • 34.14% email open rate on Meagan's outreach (well above industry benchmarks)

  • 126 calls logged across the sales team

  • 66 meetings booked and tracked through HubSpot

Meagan noted mid-engagement: "I'm just going to go ahead and check on my leads and start sending emails out of HubSpot from there. There's an adjustment period, but we're getting there." By the final sessions, the team was actively working deals through the pipeline and using reports to guide daily activity.
